Outcome Structure

All outcomes below are mandatory and define success for Q1.

1. Trial Rollover Lift (Mandatory)

Drive meaningful conversion gains from trial to paid with measurable weekly momentum.

  • Increase trial rollover rate to above 50% by end of Q1.
  • Prioritize onboarding and activation friction points with highest conversion impact.
  • Use rapid testing loops to validate what moves conversion.
Target: Trial rollover > 50%

2. Churn Reduction (Mandatory)

Reduce platform churn through focused retention interventions and execution discipline.

  • Reduce platform churn by at least 1% (absolute) by end of Q1.
  • Target churn drivers in onboarding, adoption, and early lifecycle experience.
  • Track intervention impact weekly and reallocate effort toward highest ROI actions.
Target: Platform churn down by at least 1%

3. Churn Busters Team Transition (Mandatory)

Complete transition to Andre-led ownership while maintaining execution speed and accountability.

  • Andre assumes full accountability for the Churn Busters roadmap, resource allocation, and KPI delivery — including the authority to make team composition decisions.
  • Justin supports transition and enablement, while Andre owns final prioritization and outcomes.
  • Pavlo (frontend) is the current frontend resource — fully dedicated to this initiative and participating in planning, strategy, and sprint-level decision-making, not just execution.
  • Boluwatife Popoola is the current backend resource — fully dedicated and aligned with team goals, no split focus across unrelated initiatives.
  • Team composition is itself a Q1 deliverable. Andre is expected to evaluate whether Boluwatife, Daniela, and Pavlo are the right people for this initiative and the level of output required. If any team member is not performing or not the right fit, Andre is responsible for surfacing that early and making the necessary changes — this is not a protected roster.
  • Any staffing changes required to hit outcomes must be identified, communicated, and acted on — not deferred.
Target: Right team confirmed and fully operational under Andre by end of Week 2

4. Experimentation and Insights Engine (Mandatory)

Use Clarity, A/B testing, and dashboards to steer high-confidence retention decisions — and fix the rollout process so failed experiments are caught and reversed fast.

  • Build and maintain dashboards analyzing onboarding flow and retention KPIs.
  • Run continuous A/B tests tied directly to rollover and churn objectives.
  • Use Clarity behavior data to identify friction and prioritize fixes.
  • Translate insights into shipped changes with measurable KPI deltas.
  • Fix the A/B rollout detection problem: historically, failed rollouts that actively hurt metrics have gone undetected for up to two weeks before rollback. Establish monitoring and rollback criteria so regressions are caught and reversed within 48–72 hours of a rollout.
  • Every experiment ships with a defined success metric, a rollback threshold, and a check-in window — no rollout goes unreviewed past the first weekly cadence.
Target: Weekly insight-to-shipment loop running without misses; no regression left live beyond 72 hours

Workstreams and Operating Model

Core Workstreams

  1. Onboarding conversion stream to raise trial rollover above 50%.
  2. Retention intervention stream focused on churn-driver reduction.
  3. Experimentation stream using A/B testing and Clarity-backed insight loops.
  4. Dashboard and KPI stream to monitor funnel, churn, and rollout impact.
  5. Operating model stream to ensure team ownership, staffing, and accountability under Andre.

Team Structure and Governance Cadence

  • Current roster: Andre (Team Lead), Daniela (Acting PM), Pavlo (Frontend), Boluwatife Popoola (Backend); Justin in transition support. Roster is subject to change — Andre evaluates and confirms the right composition by end of Week 2.
  • Monday: KPI baseline review, weekly bets, and owners locked.
  • Daily: Churn Busters standup with blocker escalation and shipment focus.
  • Wednesday: Clarity findings and A/B test readout; pivot decisions documented.
  • Friday: Outcome review, KPI deltas, staffing/process adjustment decisions, and next-week commitments.

Trial Rollover Lift Trial rollover rate (%) Fill Fill weekly > 50% Mandatory
Churn Reduction Platform churn rate (%) Fill Fill weekly -1% absolute vs baseline Mandatory
Churn Busters Team Transition Andre-led ownership, team composition confirmed, staffing fit, weekly execution consistency Fill Fill weekly Right team confirmed by Week 2; fully operated by Andre with any necessary changes made Mandatory
Experimentation and Insights Engine A/B tests run, Clarity analyses, dashboard coverage, insight-to-shipment cycle time, rollout regression detection time Fill Fill weekly Weekly loop drives shipped decisions; regressions caught and reversed within 72 hours Mandatory

Definition of Winning Q1

Andre wins Q1 by pushing trial rollover above 50%, reducing platform churn by at least 1%, and running Churn Busters as a fully Andre-owned team that consistently ships measurable KPI improvements.
This plan is intentionally aggressive. If tradeoffs are required, protect rollover and churn outcomes first, and deprioritize any work that does not move those two KPIs.
